Know the way broadly,
and you will see it
in all things.
Miyamoto Musashi did not win sixty duels by being the strongest man in the room. He won by understanding terrain, timing, and the mind of his opponent — before the blade was ever drawn. AI transformation works the same way. The organizations failing at it are not failing for lack of technology. They are failing because they entered the fight without strategy, without discipline, and without anyone who understood the human terrain.
See clearly
Move with precision
Lead without hesitation
The word samurai comes from the verb saburau: to serve.
For a thousand years, the warrior’s true measure was not the blade — it was the discipline behind it, and the people it protected. The samurai who served best were also students of Zen: they brought a quiet mind to consequential work.
At Bushido Technologies, we serve organizations through the most consequential transition of this generation: the integration of AI into the way they work. Our mission is to deliver AI transformation with two disciplines fused into every engagement — ADKAR for the human side of change, and Scrum Agile for the iterative delivery of complex systems — codified into our Digital AI Playbooks.
We don’t just deploy AI. We deliver the discipline that makes it stick.
The Seven Virtues of Bushidō
“The way is in training.” — Miyamoto Musashi, The Book of Five Rings
Each of our values is rooted in the bushidō code that has guided warriors of service for over a millennium, and tempered by the Zen practice that gave the samurai their stillness. They are not slogans. They are the operating principles that govern how we run an ADKAR change journey, how we lead a Scrum sprint, and how we author every Digital AI Playbook.
義
Zen: “See what is, not what you wish to see.”
Gi — Rectitude & Integrity
“Right action, every time.”
We give clients an honest assessment of where they actually stand on the AI maturity curve — no hype, no inflated promises. Every Digital AI Playbook begins with the truth, because integrity is the foundation that change is built on.

勇
Zen: “The unmoved heart steps forward.”
Yū — Courage
“The brave engineer runs toward the problem.”
We take on the AI initiatives others avoid: the messy data, the resistant workforce, the legacy systems, the unclear ROI. Real transformation demands courage in both the technical sprint and the change conversation.

仁
Zen: “Listen before you speak. See before you build.”
Jin — Compassion & Benevolence
“We serve people, not tickets.”
ADKAR is, at its heart, a discipline of compassion — recognizing that every AI deployment changes the daily work of real people. We design change journeys that honor the humans navigating them, not just the systems being shipped.

礼
Zen: “How you do anything is how you do everything.”
Rei — Respect
“Respect shows up in every detail.”
Every Scrum ceremony, every retrospective, every stakeholder check-in is an act of respect. Clean documentation, clear backlogs, and disciplined cadence reflect how seriously we honor our clients’ time, intelligence, and trust.

誠
Zen: “Truth requires an empty cup.”
Makoto — Honesty & Sincerity
“We give you the truth, not the pitch.”
AI capabilities are powerful — and bounded. We tell clients what their use case can deliver, what it cannot, and what it will take. Sincerity is the foundation of the trust that any meaningful change requires.

名誉
Zen: “The work is not done when the deployment ends.”
Meiyo — Honor
“Our name is on the work.”
Our Playbooks carry our name. We stand behind every framework, every sprint outcome, and every adoption metric we report. If a deployment underperforms, we are the first to name it — and the first to make it right.

忠義
Zen: “We remain. The mind remains.”
Chūgi — Loyalty & Devotion
“Your mission becomes our mission.”
Loyalty is reinforcement made real. ADKAR’s final stage is sustainment — and we do not leave when the model goes live. We stay through adoption measurement, retraining, and the long work of making AI part of how the business operates.

Zen Principles in Practice
If bushidō is our code of action, Zen is our discipline of mind. Three principles and three states of mind shape how our practitioners show up to every engagement.
Three Principles
Shoshin — Beginner’s Mind
We resist the consultant’s curse of pattern-matching. Each AI initiative is its own terrain — its own data, its own people, its own constraints. We enter without assumptions and let the discovery shape the Playbook, not the other way around.
Shūchū — Focus
Focus is the discipline of doing one thing fully before reaching for the next. We protect the sprint goal the way a swordsman protects his stance — because scattered effort delivers scattered outcomes. In an industry that confuses motion with progress, single-pointed attention is our quiet advantage.
Kaizen — Continuous Improvement
Every Scrum retrospective is a kaizen ceremony. Every ADKAR reinforcement cycle is kaizen made operational. The Playbook itself is a living document, refined sprint after sprint, engagement after engagement. We do not chase the dramatic breakthrough — we compound the small one, every two weeks, forever.
The Three States of Mind
In the classical Japanese martial tradition, three states of mind define a master. They are not abstractions — they are the operating modes of a practitioner in the middle of consequential work. We train for them in every engagement.
Mushin — No-Mind / Detachment
Detachment from ego, from preferred solutions, from the model that isn’t working. Mushin is what allows a Scrum team to kill a beloved feature when the metrics demand it. It is what allows a change practitioner to truly hear the resistance the room is expressing — instead of defending the deployment.
Zanshin — Lingering Awareness
Zanshin is the discipline of not relaxing after the deliverable lands. After go-live, the model is monitored. After training, the user is supported. After the engagement, the relationship continues. ADKAR’s Reinforcement phase is Zanshin made operational — the work that protects every gain we’ve made.
Fudoshin — Immovable Mind
Fudoshin is composure under pressure — the steadiness a senior practitioner brings when a model fails in production, when an executive sponsor wavers, when a sprint reveals an uncomfortable truth. Calm is not passivity. It is the precondition for clear judgment when the stakes are highest.
Bushido Technologies is an AI transformation firm built on a simple conviction: technology and change must be served as one discipline, with a quiet mind. We are engineers, change practitioners, and certified Scrum leaders who specialize in AI initiatives. Our methodology is the disciplined fusion of two proven frameworks
— Prosci’s ADKAR model for individual change management, and Scrum Agile for iterative software delivery
— delivered together, in lockstep, and codified in our Digital AI Playbooks.
The Digital AI Playbook
Industry research consistently shows that the majority of AI initiatives fail to deliver expected value — and the failures are rarely technical. They are failures of adoption, alignment, and disciplined delivery. The Digital AI Playbook is our answer: a single engagement model that fuses change management and agile delivery so that neither half is left behind.
Why ADKAR for AI
AI changes work at the individual level — what a person does, what they decide, and what their judgment is worth. That makes AI a change-management problem before it is a technology problem.
- Awareness — We articulate the business reason AI is being introduced and the cost of standing still. No deployment without shared understanding.
- Desire — We work with sponsors and people-leaders to build the personal motivation employees need to engage with the new tools, not resist them.
- Knowledge — We design role-specific training so every affected user understands what the AI does, what it does not do, and how their workflow changes.
- Ability — We build hands-on enablement, runbooks, and support structures so employees can actually use the AI in their day-to-day work.
- Reinforcement — We instrument adoption metrics, feedback loops, and refresher cadences so AI use becomes durable — not a launch-week spike. This is Zanshin made operational.
Why Scrum for AI
AI projects are exercises in managed uncertainty. Data quality, model performance, and business value emerge through iteration, not specification. Scrum’s empirical loop — transparency, inspection, and adaptation — is the right delivery model for work where the path is discovered as it is walked.
- Product backlogs framed around AI use cases, not features — every item ties to a measurable outcome.
- Short, time-boxed sprints that surface model performance, data gaps, and integration risks early — when they are still cheap to fix.
- Sprint reviews that include both technical stakeholders and the end users whose work will change.
- Retrospectives that improve the team and the model — inspect-and-adapt applied to data, training, and ethics alike. Kaizen, sprint after sprint.
- A Scrum Master accountable for protecting the team’s focus (Shūchū) and removing impediments across both the build and the change track.
Why Both, Together
The formats in which we serve.
Every Bushido Technologies engagement is shaped by ADKAR, delivered through Scrum, disciplined by Zen, and codified in a Digital AI Playbook.
Digital AI Playbook Engagements
A complete, end-to-end engagement model that fuses ADKAR and Scrum to take an AI initiative from concept to sustained adoption — typically 12 to 24 weeks, sized to the use case.
AI Readiness & Change Assessment
Diagnose where your organization actually stands on Awareness, Desire, and Ability before a single line of model code is written. Approached with beginner’s mind — to see your terrain as it is, not as it is assumed to be.
AI Solution Delivery (Scrum)
Build, train, validate, and deploy AI systems through certified Scrum practice — including data engineering, model development, MLOps, and integration. Transparent sprints, working software every two weeks, Kaizen every retrospective.
AI Adoption & Reinforcement (ADKAR)
The change management track that runs in parallel with delivery: sponsor coaching, role-based training, communication strategy, and post-launch reinforcement programs — the awareness that does not relax after the launch.
Custom Playbook Development
Codify your organization’s own AI delivery model into a repeatable internal Playbook your teams can run again and again — your methodology, your governance, your branding, our discipline.
AI Governance & Operating Model
Stand up the policies, review boards, and operating rhythms that keep AI initiatives aligned with risk, ethics, and business strategy as the portfolio scales — held steady when the inevitable pressures arrive.
What does Bushido Technologies do?
Bushido Technologies is a change management and Agile delivery consulting and training firm. We help organizations navigate complex transformations — including AI adoption, technology rollouts, and organizational restructuring — by integrating Prosci® ADKAR® methodology with Scrum and Agile delivery frameworks. The result is structured, people-centered change that actually sticks.
Who do you work with?
We primarily serve mid-market enterprises, professional services firms, and independent consultants navigating meaningful organizational change. We also partner with change management practitioners and Agile coaches looking to sharpen their delivery toolkit.
What makes your approach different from other change management consultants?
Most consultants separate change management from delivery. We don’t. Our methodology layers Prosci® ADKAR® — the global standard for individual change — directly on top of Agile Sprint cadence, so adoption work and delivery work happen in parallel, not in sequence. We’re also tool-agnostic: our diagnostic always precedes any tool recommendation, ensuring our guidance serves your organization’s needs rather than a vendor’s.
What does an engagement with Bushido Technologies look like?
Engagements are structured in four phases: Setup, Discovery, Synthesis, and Readout. We begin with a scoped diagnostic to assess where your organization stands across key adoption dimensions, then synthesize findings into a prioritized action plan with clear ownership and metrics. Depending on scope, engagements range from a focused Tier 1 diagnostic to a fully supported Tier 3 implementation partnership.
What is the difference between Tier 1, Tier 2, and Tier 3 engagements?
Our engagement model is designed so clients enter at the right level of support for their needs and budget — and can scale up as their initiative grows.
Diagnostic Only
Diagnostic + Guided Implementation
Full Implementation Partnership
Many Tier 1 clients convert to Tier 2 or 3 after their Readout. We’re happy to recommend the right starting point on your discovery call.
Do you offer training or self-serve products?
Yes. In addition to consulting engagements, we offer a growing suite of commercial playbooks and delivery toolkits designed for practitioners who want to apply our methodology independently. Current offerings include our core Change Management & Agile Delivery Launch Playbook, executive-ready presentation templates, and ADKAR-based scoring workbooks. Bundles and done-with-you workshop options are also available for teams that want structured support without a full consulting engagement.
Do you offer any digital resources I can download and use immediately?
Yes — Bushido Technologies offers a suite of Digital AI Playbooks and Strategies available for immediate download. These practitioner-ready resources are built on the same ADKAR-based methodology we use in our consulting engagements, giving you a proven framework you can apply independently.
Current titles include our core Change Management & Agile Delivery Launch Playbook, AI Adoption Diagnostic methodology guides, and executive-ready strategy templates. Whether you’re a consultant, a change practitioner, or an internal leader driving transformation, our digital playbooks give you a structured starting point without the cost of a full engagement.
How do I get started?
The best first step is a 30-minute discovery call. We’ll learn about your current change initiative, where adoption is stalling, and what a right-sized engagement looks like for your organization. From there, we’ll recommend the appropriate tier and provide a clear scope of work. Reach out through our contact form — we typically respond within one business day.
